Instagram DM booking benchmarks: what a normal inbox converts, and what a fast one does
Most businesses have no idea what share of their Instagram DMs turn into booked calls. Here are the reference numbers: an industry average across 828,000 DM conversations, and a live pilot where every DM was answered in seconds. Use them to grade your own inbox.

Definitions (so you can compare like with like)
- Engaged lead — a person who sent at least one message and received at least one reply. Story reactions with no follow-up message don't count.
- Sales-qualified — the lead answered the business's qualification questions and met the criteria (budget, timeline, fit) to be offered a call.
- Booked call — a calendar booking attributable to the DM conversation, confirmed by the booking tool, not a "yes, send me the link".
- First-reply time — time from the lead's first message to the business's first reply, measured across all hours, not business hours.
Why the gap is so large
The pilot did not use better copy or a bigger audience. Three things changed:
- Every message was answered while the lead was still on their phone. A DM is sent mid-scroll; a reply the next morning lands in a different mood. Replying within minutes multiplies the chance of a second reply, and a second reply is what a qualification conversation needs.
- Every engaged lead was qualified. Human inboxes skip the questions when busy; the AI asks them every time, which is why the qualified rate rose only modestly (27% vs 22.9%) while the booked rate rose five-fold — the leads were already there, they were just never asked.
- Every quiet lead got a follow-up. Most booked calls come from the second or third touch; the pilot never skipped one.
What "good" looks like
| Engaged → booked | Verdict | Usual cause |
|---|---|---|
| Under 2% | Average | Slow replies, no qualification, one follow-up at most |
| 2–5% | Good | A disciplined human setter during business hours |
| 5–10% | Excellent | Fast replies at all hours, qualification every time, follow-ups on schedule |
| Over 10% | Check attribution | Usually a warm, pre-sold audience or a narrow definition of "engaged" |
Measure your own inbox in an hour
- Export or scroll the last 30 days of DM threads. Count threads where the other person sent a message and you replied: that's your engaged count.
- Count threads where you asked at least two qualifying questions and the lead answered: qualified.
- Count calendar bookings you can trace to a DM thread: booked.
- Note the timestamp gap on the first reply of 20 random threads; take the median.
If your booked rate is under 2% and your median first reply is measured in hours, the fix is not more content. The booking playbook covers the process; an AI appointment setter is how the pilot ran it at all hours.
